# Aftermarket Is Holding Steady. But Are Dealers Protecting It?

The 2026 Q3 Dealer Sentiment Survey from AED tells a story of resilience. Among responding dealers, **60% described their outlook for the next 12 months as at least somewhat optimistic**, and not a single respondent selected a pessimistic category. Parts sales increased for 33.3% of dealers and held stable for another 50%. Service held steady for 66.7%, with 25% reporting growth. The headline interpretation from the report says it plainly: dealers are resilient, with steadier aftermarket activity helping offset softer or inconsistent equipment demand.

That's a solid picture. But it also contains a quiet warning.

## The numbers that should get more attention

Buried in the optimism is a recommendation that didn't make the headline:

> *Protect aftermarket capacity. If equipment replacement cycles remain extended, dealers will need sufficient technician availability, service-bay capacity, parts fill rates, and inventory discipline to capture recurring demand.* **—** **AED 2026 Q3 Dealer Sentiment Survey**

In other words: aftermarket isn't just doing well by accident. Customers are deferring equipment purchases and shifting demand toward parts and service. That tailwind exists right now. The question is whether dealers are positioned to hold onto it — and to win new parts, service, and rental customers who are looking for a dealer they can trust.

---

## When the category holds but your customers don't

SATISFYD's Revenue Signal —which analyzed customer feedback and transaction data from eight years of dealer relationships — found one of the clearest patterns in dealer performance: what we call the *slow fade*.

![blog\_stats\_banner v3](https://blog.satisfyd.com/hs-fs/hubfs/blog_stats_banner%20v3.png?width=1200&height=320&name=blog_stats_banner%20v3.png)

The slow fade is not a dramatic defection. A customer doesn't make a scene or announce they're leaving. They just start taking their business elsewhere, a little at a time. Service visits slow down. Parts orders thin out. And because there's no single moment where the relationship breaks, most dealers don't notice until the revenue is already gone.

The AED report notes that the **9.75% average sales growth figure comes with a wide range: from a 10% decline to 50% growth.** That spread points to uneven performance across the industry — though the data doesn't identify which dealers are capturing the most aftermarket opportunity versus which are falling behind.

Industry-level stability doesn't protect individual dealer relationships. That's the part that gets missed when the category headlines look good.

---

## The problem with optimism as a strategy

When revenue feels stable, retention monitoring tends to move down the priority list. Dealers focus on new equipment sales, staffing, and operational pressures. The aftermarket customer base gets managed reactively rather than proactively.

That works until it doesn't. And by the time the numbers show a problem, the relationships behind them have been eroding for months.

The AED report also raises a future measurement question worth noting now: **profitability measures should accompany revenue stability tracking**, because revenue stability can mask pressure from inventory carrying costs, discounting, and lower labor productivity. The same logic applies to aftermarket customers. Stable service revenue can mask individual relationship drift underneath.

---

## What protecting aftermarket revenue actually looks like

The dealers who hold onto their parts and service revenue through market shifts tend to be the ones who know their customer base well enough to see problems forming before they fully materialize.

That means knowing which customers are trending in the wrong direction before a service visit falls off the calendar entirely. Understanding whether a customer's sentiment after a repair order reflects a relationship that's solid or one that's at risk. Recognizing the difference between a customer who's quiet because they're satisfied and one who's started going elsewhere.

It also means building the kind of reputation that brings new customers in. In an environment where equipment purchases are being deferred, customers who've had a bad experience elsewhere are looking for a dealer they can trust with their parts, service, and rental needs. The dealers who win that business have consistent service quality, responsive communication, and a visible reputation that signals reliability before a prospective customer ever calls.

None of that comes from watching category-level revenue figures. It comes from understanding what individual customers are experiencing and acting on what you find.

---

## The category won't protect you. Your relationships will.

AED's findings confirm that aftermarket is a real opportunity right now. Dealers who can serve customers who are deferring equipment purchases have a genuine advantage. But the dealers who will still be in a strong position two or three years from now aren't waiting for the market to tell them something is wrong. They're building the visibility to see it themselves, early enough to do something about it.

[The Revenue Signal](https://www.satisfyd.com/the-satisfyd-revenue-signal-for-equipment-dealers) report covers both sides of the aftermarket opportunity: where existing customer relationships are quietly eroding, and where new parts, service, and rental customers are available to dealers who've built the visibility and reputation to earn them.
